Allocate
A fair, an acquisition, a cultural programme, a collection, a place. Build is about to be committed, but the position it is meant to create is still uncertain.
AIS™ is an independent decision intelligence practice for assets, positions and moves whose value depends on reading the cultural environment correctly.
AIS™ intervenes before a cultural shift, position or opportunity becomes an economic commitment. It identifies what is changing, what the decision requires you to believe, and what capital, reputation, access or future options are exposed if that reading is wrong.
Capital can buy visibility long before it earns position
Something is already shifting before the choice is obvious.
The move is still open, and the conditions can still be changed.
Once capital or reputation is committed, correction becomes more expensive.

§ 01
Where capital becomes position
Economic capital and cultural position do not move together automatically.
Money, assets, heritage, networks and reputation create economic capacity. Cultural position appears only when those resources are organised into something other people recognise, trust and act upon. AIS™ reads the configuration before the decision becomes necessary, identifying what is already shifting, what can still be influenced, and where acting too early creates unnecessary exposure.
Before capital moves, the situation already contains forces, constraints, asymmetries and timing. AIS reads what is shifting and what can still be changed.
Capital is directed toward the assets, people and moves that can actually strengthen a position, rather than merely add to the inventory.
A position is built through sequence, association and restraint. Some assets should be activated, others held back; some moves create authority, others only visibility.
The decision is tested by what follows: who responds, what travels, which doors open, and whether the capital committed has produced the position expected of it.
The AIS™ decision chain
Shift → interpretation → exposure → assumptions → decision → conditions.
§ 02
Before strategy
A cultural strategy agency usually enters once the intention already exists: build a collection, create a foundation, commission artists, enter a new market or develop a cultural programme. It helps determine what to build and how to build it.
Cultural engineering goes further into feasibility, programming, partners, budgets, production and operation.
AIS™ sits before both.
The question is not yet how to execute the cultural move. It is whether this is the right move at all, what form it should take, whether the timing is right, and under which conditions the answer changes.
Sometimes the cultural intention already exists. Sometimes the configuration reveals a possibility the capital holder has not yet formulated. AIS™ can read both.
Because AIS™ does not execute the programme, it can recommend PROCEED · RENEGOTIATE · DELAY · DECLINE.
§ 03
On the record
“Each session unlocks something and brings me toward a more precise version of my work. I have not felt so intellectually challenged for a long time.”
“The strategic document became something we actually used internally, including in front of our board, and it helped us avoid a few wrong moves.”
“I had been collecting for years without a clear structure. It changed the way I think about my role, and the way I approach institutions now.”
§ 04
Who this is for
You may already hold the assets of a cultural position. The question is what to do with them, and what not to ask them to carry.
§ 05
How to start
Send your situation in a few lines. I answer with one question, at no charge. It establishes whether you need a short verdict, a Session, trajectory work or a Mandate. You do not have to diagnose the right format alone. The situation comes first.
Situations
AIS™ becomes useful when capital, assets or reputation are about to be converted into a cultural move whose consequences will last longer than the announcement. Sometimes the capital is already committed; sometimes the opportunity has not yet been recognised. Sometimes the correct decision is not to move yet.
01
A fair, an acquisition, a cultural programme, a collection, a place. Build is about to be committed, but the position it is meant to create is still uncertain.
02
Assets begin to form a cultural position through sequence, partners, institutions and public choices. The question is not how much has been added, but whether the whole has started to mean something.
03
A collection, company, place or founder-led project moves across generations, boards, advisors or owners. Economic ownership may transfer cleanly while cultural authority does not.
04
Europe to Asia, private to institutional, art to hospitality, domestic reputation to international recognition. Each crossing changes what the same capital can mean and who is entitled to validate it.
One step earlier
A cultural strategy agency can define the curatorial identity, artists, narrative, programme and partners. Cultural engineering can establish budget, feasibility, locations, production and governance.
AIS™ asks one question earlier: should this capital become a collection at all?
A collection would add inventory without adding position. The stronger asset may currently be the group's Asian footprint and architectural network.
The collection becomes relevant only if specific institutional, geographic or curatorial conditions can be secured.
The same capital may create more position through research, a residency or an institutional alliance than through ownership.
AIS™ has no economic interest in turning every decision into a programme to execute. That matters when the alternative may be shaped by an intermediary paid by the transaction, the prestige of a name, institutional mimicry, or an adviser whose remuneration begins only if the project goes ahead.
Sometimes the useful decision is not to proceed.
Alongside the Chief of Staff
The Chief of Staff can test fit with the family’s wider interests, organise budgets, partners, governance and specialist advice. AIS™ does not replace that role.
AIS™ independently tests the cultural assumptions underneath the move before the recommendation hardens.
Why Thailand rather than another Asian market? Is the cultural-hospitality thesis structural or already crowded? Does the local partner hold the authority attributed to them? Will what reads as prestige in Europe carry the same meaning locally? What must become true for €8m of exposure to create the position expected of it?
The Chief of Staff owns the decision process. AIS™ supplies the independent cultural read when that dimension is material to the outcome.
The structure underneath
The visible profiles vary: artist, gallery founder, family office, Maison, cultural hotel, institution, foundation, founder. The structure underneath is stable. Capital is present, the configuration is shifting, a consequential cultural choice is approaching, and a misread will become more expensive once the move hardens.
Cases · AIS™ readings
Cases are written around decisions. Client work is anonymised for the client’s protection. Independent Concept Studies are identified as such: they expose the decision architecture, not the proprietary intervention.
The Salon That Remembers
Japan · 2026 · international semi-open salon
AIS Concept Study / Independent Case Study
Passage → Trace → Memory → Intelligence → Decision
A semi-open international salon inside a Japanese mall has no shortage of visitors. Its scarcity is consequence. The conventional response would be to increase dwell time, programming or exclusivity. AIS™ starts one step earlier: what if transience is not the problem, but the material?
AIS™ explored how temporary international presence could accumulate into cultural memory, and how that memory could become decision intelligence for the place. The intervention itself remains confidential. What matters here is the shift: do not fight transience. Give transience memory.
The full intervention is intentionally undisclosed. AIS™ Cases document the decision architecture, not the proprietary mechanism.

Position passage · Europe ↔ Asia
A European Maison enters Asia, an Asian hospitality group builds in Europe, a family office looks for institutional legitimacy on the other continent. The capital may travel intact; the codes, networks and authority around it do not.
Decide what deserves capital in the destination market before importing the assumptions that worked at home.
Build through institutions, operators and cultural associations that create authority rather than rented visibility.
Cross with a version of the position that the destination market can recognise without flattening what made it valuable at home.
Transfer authority across generations, advisors, partners or geographies without assuming that ownership alone carries legitimacy with it.
§ 01
The frame delivered
The reading determines what capital should be activated, what can genuinely travel, what will lose meaning or authority, which partners create legitimacy rather than decoration, and in what order to engage assets, relationships and budget.
You do not leave with a cultural programme or a campaign. You leave with the decision that tells the relevant specialists what is worth executing, and what is not.
§ 02
The AIS™ territory
AIS™ works where economic value, reputation or access depends materially on reading cultural change correctly: art and its market, luxury and Maisons, high-end hospitality, premium real estate when culture and reputation are connected, foundations, institutions, collectors, family offices and family-led companies.
This is not conventional market research, intercultural consulting, valuation, legal structuring, portfolio management or cultural strategy execution. AIS™ tests the cultural assumptions beneath a consequential decision before specialist teams and budgets are committed. Specialists determine how a decision is executed. AIS™ determines whether the decision still holds when material conditions change.
The Session · €3,500
You have capital, assets or reputation in play, a timeline, and people who need to agree. The unresolved part is what this move is really capable of producing culturally, and what it may cost if the premise is wrong.
72 hours, one situation. You bring what exists, what may be committed and the decision in front of you. I bring the independent frame. You receive a written verdict on the allocation, the position it can support and the consequence to watch.
| Fee | €3,500 |

| Delivery | The written frame within 72h |
| Format | Remote or in person |
| Access | By appointment, once the first question shows a full frame is needed |
Paying here books the Session directly. You will land on PayPal's own confirmation screen, which is expected. Reply to the payment email with your situation.
An independent reading before an important allocation is not a substitute for the specialists who may execute it. It establishes whether the move itself deserves the capital before execution begins.
§ 01
What happens
72 hours, four movements
Two hours alone with what you send: the assets, the plan, the capital in play and the decision under consideration.
Five to six hours. One situation read from the outside: what the capital is meant to achieve, where the asymmetry sits, what the position can support and what should not happen yet.
A document within 48 hours. The allocation, the position it can realistically create, the principal risk and the decision that follows.
A thirty-minute call within the week, once the document has been read internally.
“The strategic document became something we actually used internally, including in front of our board, and it helped us avoid a few wrong moves.”

What capital, asset or reputation is in play, and what are you considering doing with it?
Write two or three lines: what you already hold, what you are considering, what is at stake and where the decision still feels unresolved.
I answer with one question, at no charge. It is meant to locate the decision rather than sell you a format. If the question is enough, take it. If it exposes a consequential allocation that deserves an independent reading, we can take it further.
§ 01
The engagements
The situation is the only way in. The question you receive establishes the right intensity. You do not need to select the format before writing.
| Engagement | When | What you receive | Fee |
|---|---|---|---|
| Exposure Check | One consequential move is open and still reversible | One written verdict: go, stop, or move with conditions | €600 · 48h |
| The Session | The allocation is consequential and several variables must be read together | A written decision frame within 72h, plus a follow-up call | €3,500 · 72h |
| Mentorship | The work is a trajectory, and you are the one carrying it | Three phases: clarity, structure, trajectory | On application |
| The Mandate | One decision opens a sequence of interdependent decisions over time | Independent decision continuity: choices, reactions, consequences and the next arbitration | From €24,000 |
AIS™ does not replace valuation, legal, investment or execution specialists. Its independence from those functions is deliberate. In a Mandate, AIS™ can retest the decision when material conditions, counterparties or assumptions change.
§ 03
Questions
AI can process information and produce language. AIS™ is used where the decision depends on what is harder to formalise: reputation, hierarchy, timing, cultural codes, counterparties, market memory and the consequences of choosing one path over another.
Agencies, curators, architects, advisors and internal teams remain responsible for their own expertise. AIS™ stays independent of execution and tests whether the underlying choice still deserves the capital as the situation evolves.
Before execution. The reading is the method; the decision is the deliverable: what deserves the capital, what should wait, and under which conditions the answer changes.
